The report
BCG's fourth annual AI at Work study surveyed 11,749 leaders and employees across 14 markets. It's one of the largest cross-industry datasets on how organizations are actually deploying AI, not how they plan to.
The key finding
There's an 18-28 percentage point gap between how executives and frontline managers rate their organization's AI readiness. Executives are confident. Managers are overwhelmed. The gap shows up across every dimension BCG measured: strategy clarity, data infrastructure, talent capacity, and change management.
This isn't a communication problem. It's a structural one. The people making investment decisions are working from a fundamentally different picture than the people responsible for making those investments work.
What it means through the Flywheel
The perception gap maps directly to the Leadership Alignment dimension of the AI Transformation Flywheel. When leadership and execution are operating from different realities, every downstream initiative inherits that misalignment. Pilots succeed in pockets where a champion bridges the gap manually. Scaling fails because the organization can't replicate what the champion was doing instinctively.
BCG's data confirms what the Flywheel framework predicts: alignment isn't a soft skill or a nice-to-have. It's the load-bearing wall. Organizations that score high on leadership alignment in the AI Readiness Diagnostic consistently outperform on every other dimension.
